Scoop Troop: 2.1x subscribers by marketing to the same streets, harder

In a subscription route business, the cheapest customer to serve is the one next door to a customer you already have. Scoop Troop built its whole growth plan on that sentence.

Scoop Troop is a pet waste removal company running weekly subscription routes on Sweep&Go. Two vans, one owner-operator with a great brand name, and a problem every route business knows: customers scattered across the map. Some routes were profitable. Others burned an hour of windshield time for four stops.

The problem: growth in the wrong places

Scoop Troop wasn't struggling to get customers. It was struggling to get the right customers. Facebook ads brought signups from all over the metro, and every far-flung subscriber made the routes a little worse. Meanwhile churn did what churn does in a subscription business: a slow leak of cancellations (moved away, got a puppy-trained teenager, "tightening the budget") that nobody ever followed up on.

The website compounded it. Pricing was a "contact us" form, and pet waste removal is exactly the kind of purchase people make at 9 PM on a Tuesday, on their phone, without wanting to talk to anyone. If they can't see a price, they keep scrolling.

The program: density first, then everything else

Instant quotes, subscription style. A new sub-second website where a visitor enters their address and dog count and gets a real weekly price with good-better-best frequency options: accept, enter payment, and the subscription syncs straight into Sweep&Go. No phone call required, ever.
Route-density neighborhood marketing. This was the centerpiece. Every active customer became a seed: our neighborhood engine identified the surrounding homes and sent postcards with real pricing, like "Your neighbors on [Street Name] already use Scoop Troop. Your yard: $18/week." Ad spend was geofenced to the same streets, so paid and print pounded the same blocks the vans already drove.
Win-back automations. Every cancellation in Sweep&Go triggered a sequence through our automation layer: a 30-day check-in, a seasonal "yard's getting rough again" nudge in spring, and a re-activation offer with one-tap signup. Cancelled customers already trust you; they're the warmest list a route business owns.
Full visibility. Live reporting tied it together: cost per lead by source, AI-rated calls, and a map view showing subscriber density thickening street by street.

What the numbers did

Instant quotes changed the funnel immediately. Within the first quarter, the majority of new signups came through the website with zero human contact, most of them outside business hours. That alone would have justified the program, but the density strategy is what changed the economics.

Over twelve months, postcard-plus-geofenced-ads converted entire streets. When a van stops three times on one block, the truck itself becomes the ad, and each new stop on an existing route is nearly pure margin. Route density improved 31%, meaning more stops per mile driven, less fuel, and more yards per tech per day. The win-back sequences quietly recovered a meaningful slice of past cancellations: subscribers who required no acquisition cost at all.

Twelve months in, the subscriber count stood at 2.1x where it started, at a blended $19 cost per lead. Honest footnote: the first postcard round underperformed because the offer led with the brand instead of the price. When we flipped the card to lead with the neighbor's actual quote, response roughly doubled. The lesson: in this category, the price is the creative.
